To the best of my knowledge, upon boarding, passengers lose their chance at an upgrade. Is this still accurate? At JFK last week, I played the waiting game. Long story short, when I went to get the upgrade the agent said I was #9 on the list, since she was looking at the original list (I was #2 on the screen, and there were 3 not boarded in F at the time). She said that the process was and always had been to upgrade based on the original list. After asking a couple times when the policy had changed, I boarded. Before I spend a couple minutes writing a nasty rant that Delta will receive and promptly ignore, I want to make sure that the policy truly hadn't changed.
I will say that the pilot was out in the gate area, and as I was boarding he pulled me aside and in a very friendly and understanding manner told me to contact Delta and explain what had happened and that they appreciated my feedback. Nice personal touch.
(For the record, I won't actually send a rant. As one FTer's signature says, upgrades aren't a matter of life or death, they're much more important! :D I will plan on sending in an email asking for a clarification of the policy, not that I expect much out of that.)
